GROW Model vs. STAR® Model: Which Coaching Framework Works in the Flow of Work?

GROW Model vs. STAR® Model: Which Coaching Framework Works in the Flow of Work?

When comparing the GROW model to the STAR® model, the primary difference lies in application. The GROW model is designed for formal, scheduled coaching sessions, whereas the STAR® model is engineered for Operational Coaching® —enquiry-led management that happens in the everyday flow of work. For time-poor line managers looking to drive immediate behavioural change, an Operational Coaching® approach using the STAR® model provides an agile and more impactful alternative to traditional coaching using the GROW model.

The Shift from Traditional Coaching to Operational Coaching®

If you ask any HR or Learning and Development (L&D) professional to name a management coaching framework, the GROW model is usually the first answer. Developed in the 1980s, it has been the gold standard for executive and life coaching.

However, modern workplaces have changed. Today’s line managers are incredibly time-poor, balancing their own heavy workloads with the demands of leading a team. When managers are asked to coach their team members, the prospect of scheduling a formal, 45-minute sit-down session often feels impossible.

This is where the GROW model has failed, as work is not made up of a series of 1-to-1 conversations, leading to the rise of the STAR® model and the concept of Operational Coaching®. But what exactly is the difference, and which framework should your organisation use?

Let’s explore how these two methodologies compare, and why coaching in the flow of work is becoming the new standard for effective leadership and management.

What is the GROW Model?

The GROW model (Goal, Reality, Options, Will) is a structured, sequential framework used primarily for developmental coaching in Executive and Internal Coaching relationships, or in formal 1-to-1 meetings, such as performance reviews.

  • Goal: What do you want to achieve? Where do want this to lead to?
  • Reality: What is happening right now? What’s getting in the way?
  • Options: What could you do to bridge the gap? What other options could you consider?
  • Will (or Way Forward): What actions will you take? How committed are you to that?

The Verdict:
GROW is brilliant for career development conversations, performance reviews, or long-term Executive Coaching and mentoring programmes. However, it requires a dedicated block of time, a quiet room, and a deliberate shift for the coach (which could be an external or internal executive coach, or manager) to move into coach mode. It is also fundamental that the coach using the GROW model does not hold an agenda of their own in the conversation and is 100% focused on the coachee’s goal.

Because of these two roadblocks, it almost always fails to translate into a manager’s daily, fast-paced routine.

Not just because of the time impact, but fundamentally because a line manager will always hold an agenda in a conversation with a direct report. So GROW is best placed in a more formal coaching conversation where the Coach is not the Line Manager.

What is the STAR® Model?

The STAR® model is the cornerstone of the Operational Coaching® methodology. Instead of turning managers into traditional coaches, expecting them to fulfil the role of an Executive Coach, it equips them to change their everyday management behaviours on the fly. It is the only coaching model designed specifically for the manager themselves as opposed to the person being coached.  It’s focused on changing the manager’s behaviour first, and then teaches them the skills of powerful enquiry. STAR® stands for:

  • Stop: Pausing before giving an immediate answer, stepping back or changing your state before responding
  • Think: Is this a coachable moment? Assessing in the moment whether this would be a good time to coach rather than tell
  • Ask: Asking a powerful question for the benefit of the other person, and actively listening
  • Result: Agree on next steps, a clear outcome and an immediate way forward

The Verdict:
The STAR® model is designed specifically for the ‘flow of work’. It happens in the corridor, on a quick Microsoft Teams call, walking the shop floor, or right at the desk. It takes seconds or minutes, not hours, transforming managers from ‘fixers’ into enablers.

Why Coaching ‘In the Flow of Work’ Matters

Traditional coaching models struggle in modern organisations not because they lack quality, but because they lack contextual agility. When managers learn the GROW model, they are trained to step out of the workday to facilitate formal, structured coaching sessions. In a fast-paced workplace, this friction causes coaching to be repeatedly postponed.

The STAR® model shifts coaching from an offline event into an embedded daily behaviour, solving three critical limitations of traditional frameworks:

Real-time solutions vs. Looking back in hindsight: GROW relies on scheduled sit-down sessions where employees reflect on past performance or distant goals. STAR® operates at the point of need, turning an immediate operational roadblock into a 30-second learning moment.
Zero Calendar Friction: A standard GROW conversation requires 30 to 60 minutes in a private room. STAR® requires no meeting invite; it equips managers to Stop, Think, and Ask during a quick Microsoft Teams message, phone call, or brief conversation in the corridor.
Building daily habits vs. Training that gets forgotten: Because GROW is taught as a distinct event, managers under pressure frequently revert to command-and-control habits. STAR® builds behaviour change that replaces answer-giving with enquiry-led questions directly in the flow of work.

In-the-Moment Example: Operational Coaching® in Action

When an employee faces an urgent client challenge, the practical difference between the two approaches becomes obvious:

The Formal GROW Approach:

“Let’s set up 30 minutes on Thursday to explore your goal for client management and look at your options.”  (Result: The issue remains blocked today, or, more likely, the manager simply steps in and fixes it themselves.)

The STAR® Approach:
Employee: “The client rejected our proposal—what should I do?“
Manager (Using STAR®): “That’s frustrating. Based on their specific feedback, what option do you think gives us the best chance of turning this around?” (Result: Takes 15 seconds, builds immediate problem-solving capability, and resolves the issue in real time.)

Conclusion: Which Framework Should You Choose?

You don’t necessarily have to choose just one, but you do need to use them in the right context.

If your goal is to train a select group of internal coaches to help staff with long-term career planning or delivering longer-term projects, or if you only want your line managers to use coaching to deliver better PDPs and appraisals, the GROW model remains a fantastic tool.

If you want your line managers and leaders to bring coaching into the flow of work and use it every day, you need a framework built for the modern, fast-paced workplace. If you also want a scalable solution driving measurable, daily behavioural change across your organisation, you should be considering the STAR® Model. To shift a culture away from command and control, eradicate micromanagement, drive up engagement and productivity, deliver measurable returns on investment (RoI), and give time back to your managers and leaders to do higher-value work, the scientifically proven STAR® model and Operational Coaching® are unmatched.
